PROBLEM

The original MVP buckled past 10k users. Every deploy risked an outage, so releases were frozen for months while the backlog grew and churn crept up.

APPROACH

We mapped the hot paths, carved the monolith into independently deployable services along real seams, and introduced a strangler-fig migration so old and new ran side by side.

A zero-downtime data migration moved tenants in batches behind feature flags, with instant rollback at every step.

OUTCOME

Throughput rose 11× on the same infrastructure budget, weekly releases resumed, and the platform now scales to 100k users with headroom to spare.
